Plenty of companies have run AI experiments. Far fewer have an operating plan for which processes change, in what order, and how anyone will know it worked. That plan is what we build first.

Workflow discovery before technology

Strategy starts with an accurate picture of the current operation: the handoffs, the queues, the spreadsheets holding things together, and the informal rules that never made it into a process document.

We document the workflow as it is performed, not as it is described. The gap between the two is usually where the opportunity sits.

Mapping and prioritising opportunities

  • Feasibility

    Is the data available, structured enough and legally usable? Can the outcome be checked automatically or does a person need to review it?

  • Commercial weight

    Hours consumed, revenue affected, cost of delay and cost of error — modelled against your own figures, not benchmarks.

  • Sequencing

    Quick, low-risk wins early to build internal confidence; structural work scheduled once the organisation has evidence it can absorb it.

  • Build, buy or leave alone

    Some processes should be automated, some should be bought off the shelf, and some should be redesigned before any software touches them. We say which.

Data, tooling and governance

An honest strategy covers the unromantic parts: where data lives, who owns it, what may leave your infrastructure, which model providers are acceptable, and what happens when a system is wrong.

We define approval points, audit trails and fallbacks proportionate to the risk of each workflow. Low-stakes drafting can run unattended; anything touching money, contracts or customers keeps a person in the loop.

Getting out of the pilot phase

The roadmap ends in production, with named owners, success measures agreed before the build starts, and a plan for the teams whose day changes.

AI transformation is a change-management problem as much as an engineering one. We treat it that way.
